SMEs & QMS: why standalone solutions often fail

Standalone QMS promise quick audit readiness. In SME practice they often fail on cost, adoption and data ownership. An honest analysis.

    The typical story

SME with 80–250 employees, ISO 9001 certification is approaching. The QM officer researches, invites three vendors, decides on a well-known standalone solution. 18 months later: the system is only used by the QM department itself, employees continue working with Excel and SharePoint, the audit is passed anyway – but the tool costs CHF 25,000 per year.

Why do standalone QMS so often fail in SMEs?

    1. Adoption problem

Employees live in Outlook, Teams and SharePoint. An additional tool with its own login, its own UX and its own search is avoided. Result: the QMS does not reflect reality but a parallel world.

    2. Cost structure

Standalone QMS often charge per user per month. With 150 employees × CHF 15 × 12 months = CHF 27,000 per year – every year. Over 5 years: CHF 135,000.

    3. Data sovereignty

Data sits with the vendor. On a switch, migrations become difficult, exports often incomplete. Vendor lock-in.

    4. Integration effort

Interfaces to Entra ID, Teams, SharePoint are often not "out of the box" and cost extra.

    5. Function overkill

Standalone QMS often bring features for pharma or automotive groups. An SME needs 20% of them but pays 100%.

When does a standalone QMS make sense?

There are clear scenarios where standalone QMS make sense:

    • Regulated industries (pharma, medtech) with specific validation requirements
    • Multi-tenant setups with complex client structures
    • Very large organisations (> 5,000 employees) with dedicated QM teams

The alternative for SMEs: M365-native QMS

If you already have Microsoft 365, run the QMS there:

    • Adoption: employees see QM documents in their familiar environment
    • Cost: one-time licence instead of subscription (e.g. from CHF 9,900)
    • Data sovereignty: data stays in your own tenant, no vendor lock-in
    • Integration: everything natively connected – Entra ID, Teams, SharePoint, Outlook
    • Feature scope: exactly what an SME needs – nothing more, nothing less

    Decision checklist

Ask these 5 questions before choosing a QMS:

    1. Do we already have Microsoft 365? (If yes: strong indicator for M365-native QMS)
    2. How many employees will actually use the system?
    3. Are our requirements industry-specific or generic?
    4. What is the total cost of ownership over 5 years?
    5. What happens if we have to change vendor?

If you answer 4 out of 5 questions in favour of M365 – at least seriously consider that option.
